One strategy, visible as it develops
A read-only synthesis of the working canvases. Return to the relevant activity to edit.
Make choices, not a list of ideas
Define the 2–4 Agentic AI Key Plays that Manufacturing Operations will pursue over the next year, with evidence, ownership, measures, dependencies, boundaries, and a first 90-day move.

Sequence customer plays, engineering plays, and enabling foundations. Expose conflicts rather than hiding them in a list.

Parking lot and deferred choices
Define 2–4 decision-ready initiatives
Every selected play must connect to the diagnosis, have a measurable outcome, and state what will not be pursued.
Prepare the room and protect the conversation
Use the kit as the source of truth while teams work at tables of 5–7. Print only what improves discussion and capture.
Materials and room setup
- Mixed-function tables of 5–7 people
- Two lane walls plus one portfolio wall
- Sticky notes in two lane colors
- Dark markers, dots, tape, and blank cards
- Visible timer and decision-owner seats
- Printed diagnosis, policy, filter, and play-card sheets
- Named capture lead and timekeeper
- Research/evidence pack available at every table
Facilitation recovery moves
- Dominant voices: return to silent writing, then round-robin.
- Low energy: move to pairs for 6 minutes, then harvest one insight each.
- Weak evidence: label as hypothesis; define the smallest validation.
- Too many candidates: merge overlaps and remove items that miss the diagnosis.
- Persistent disagreement: restate criteria, record dissent, use the named decision rule.
- Time loss: reduce options, never skip convergence or ownership.
Roles and working agreements
Make participation mechanics explicit before opening.Role cards
- Lead facilitator: protects the decision path and calls transitions.
- Lane facilitator: protects equal voice, evidence labels, and comparable outputs.
- Decision owner: confirms decisions and applies the fallback rule.
- Capture lead: maintains this workspace and records dissent verbatim.
- Timekeeper: gives halfway and five-minute signals.
- Table host: runs round-robin and prepares concise readout.
Working agreements
- Critique the idea and evidence, not the person.
- State whether a claim is evidence, interpretation, or hypothesis.
- Senior voices speak after the first round-robin.
- One person, one contribution before a second turn.
- Record material dissent and its implication.
- Do not reopen accepted choices without new evidence.
Optional planning translation
Trigger only after the core portfolio is stable.Half-day handoff
Use when plays already have clear boundaries and dependencies. Convert approved plays into charters, draft OKRs, 90-day discovery or experiment plans, owners, review cadence, and leadership readout.
Full-day trigger
Extend only when two or more plays still require roadmap sequencing, baseline design, dependency architecture, or detailed experiment protocols. Do not use extra time to reopen portfolio selection.
Prompt library
Use prompts to deepen evidence and choice, not to fill silence.- What is the constraint beneath the visible symptom?
- What evidence supports this, and what would make it wrong?
- What behavior must change before the outcome can change?
- What will we deliberately not do?
- Where does the other lane depend on this choice?
- Is this a commitment, bounded experiment, or hypothesis?
- Which measure could improve while real value gets worse?
- What is the smallest 90-day move that changes our confidence?
- Who can actually resolve this dependency?
- What dissent should leadership see before deciding?
Session data
Autosave is local to this browser.A shared HTML file does not share browser data. The lead exports a master snapshot before breakouts; each lane imports it, captures its work, and exports a lane result for the lead to merge.
